Allied Bakeries

Gregory Distribution, amongst others, were approached by Allied Bakeries to look at the possibility of taking over and operating their depot at Launceston, Cornwall. The operation involved the cross dock from trunk vehicles into rigid vehicles for onward delivery to over 300 retail outlets on a daily basis. Following receipt of store delivery data we proposed a 2 depot solution replacing the existing 1 cross dock location.


  • Reducing trunking and delivery kms within a 2 depot solution, cutting out unnecessary stem mileage
  • Reduction in overall delivery vehicle routes from 24 to 20, increasing the number of deliveries per route
  • Utilised dedicated contract vehicles from other Gregory customers to create a shared user commercial benefit for our customer
  • Shared user use of warehouse facilities creating a commercial benefit to our customer


  • Solution created over 10% cost saving against customer’s in-house operation
  • Came in under budget in Year 1 of operations
  • Improved year on year in all key KPI measures
  • TUPE of 50 existing staff to Gregory. Minimised redundancy exposure to customer by redeploying staff not required in the new 2 depot solution to alternative Gregory locations
  • Successful migration from Year 1 open book cost plus budget to a Year 2 bespoke hybrid fixed and variable unit delivery cost
